Mistakes I Keep Seeing in Procurement
If you buy arcade machines, amusement rides, or even card game tables for a venue, this checklist is for you. I'm the procurement manager at a 75-person family entertainment center. I've managed an equipment and spare parts budget of roughly $180,000 a year for six years, negotiated with more than 50 vendors, and logged every purchase in our cost tracking system. The process below is the one I use before any PO goes out.
Everything I'd read earlier in my career said the price on the quote was the main thing to compare. In practice, after more than 200 orders, that's the least reliable number on the page. The real cost of an arcade machine is in installation, maintenance, downtime, software updates, and eventually getting rid of it. Put another way: the lowest quote often has the highest total cost of ownership.
I also watch how larger operators set up their buying decisions. Kennywood amusement park doesn't buy a ride for one summer; the useful life of a ride is split across years of maintenance, staffing, and seasonal demand. That's the mindset behind this checklist.

This is not a generic “compare prices and negotiate” list. It's a set of steps I run through with every new machine, from a redemption ticket game to a full motion ride platform. It keeps me from repeating mistakes.
1. Map the full installation scope
A vendor quote can say “delivered” but that doesn't mean “ready to operate.” I ask for line items on delivery access, liftgate, rigging, power runs, anchoring, and network setup. Hidden costs add up fast (think crane fees, conduit, or an electrician who refuses to touch a non-standard outlet).
In Q2 2023, I picked a vendor because the quote was $2,100 lower than the other bid. Then I found out the other bid included bolt-down anchoring and network configuration, and the cheaper one didn't. We paid $1,850 for a third-party contractor to finish the job. My savings ended up at $250. The other vendor also offered a 90-day adjustment period, which I didn't value. I do now.
2. Calculate the cost of downtime before you buy
Every machine will break. The question is what a broken machine costs per day. If a unit earns $75/day in revenue, a six-day wait for a $180 part costs $450 in lost revenue on top of the part. I put that estimated downtime cost on every request for proposal.
Last year I had to contact Bandai Namco support for a terminal board. The support team was efficient, but shipping and diagnosis still took four days. The board cost $180; the downtime cost $620. (Should mention: I should have stocked the board. The replacement part wasn't the risk, the wait was.)
Now I ask vendors for their typical response time and parts shipping speed before I buy, not after.
3. Verify official parts and software paths
Before committing to a machine, I check how I'll get replacement parts in 18 months. If a $4,000 game uses a proprietary controller, I need a source for that controller. For branded equipment, the Bandai Namco entertainment store is one of the first places I look. Official parts are not always the lowest price, but the compatibility risk is lower, and the return process is more predictable.
Take the 31 card game as an example. The card reader and scoring board are the parts that fail first. If you buy a third-party reader that “should work,” you might save $120 now and spend $300 on a tech visit later. Worse, the machine may not recognize it after a software update. I know because I've watched it happen.
Software is another quiet part of TCO. Some machines require subscription or update fees. I ask about the expected software update cycle and whether the update resets settings. If a machine requires a site visit for every patch, that is a line item.
4. Include compliance and marketing substantiation costs
This one is easy to skip. If the machine or its cabinet makes any environmental claim, someone needs to be able to back that claim up. The FTC Green Guides (16 CFR Part 260) say that a product advertised as recyclable should be recyclable in regions where at least 60% of consumers have access. I'm not a lawyer, but I don't want to be the one who approved a “green” game without checking the materials. That is not a marketing cost, it's a procurement responsibility.
For coin-operated equipment, age restrictions and prize payout rules also matter. I check those with the local jurisdiction before the machine lands, not after it's already on the floor.
5. Factor in training and standardization
A machine that takes 15 minutes to clean and reset is worth more than one that needs 40 minutes. I now ask: How long does it take to open the cabinet? Are the fault codes readable? Does the software save settings across reboots? If not, every power outage creates a service call.
I had a communication failure on this once. I said “standard configuration” to a vendor. They heard “use last year's settings.” Result: a month of inconsistent prize payouts until a technician noticed the firmware had reverted. Now I document every configuration step and include it in the staff training checklist. The checklist is not for stars; it's for the Saturday afternoon when the experienced manager is off.
6. Build one TCO model for every asset
I use the same spreadsheet for arcade games, prize machines, card tables, and even fitness equipment. That's how I ended up comparing treadmill vs rowing machine for our fitness corner. The treadmill had a lower sticker price, but the rowing machine had fewer moving parts, less planned maintenance, and a longer warranty. The rowing machine was the better TCO decision, even though it cost more upfront.

The same formula applies to a shooter cabinet or a redemption wall. Compare estimated maintenance hours per 1,000 plays, not the unit price. I built this spreadsheet after getting burned by hidden fees twice. Now every vendor meeting starts with the same scoring model, which makes it harder for me to fall in love with a shiny cabinet.
7. Check the end-of-life resale or disposal path
When you're done with a machine, can you sell it? Recognized IP and standard parts help resale value. A weird monitor size or a proprietary power supply can turn a machine into a disposal cost. I've sold old premium cabinets for 18-25% of their original cost; I've also paid to recycle generic cabinets that had no market.
In 2021, we sold a batch of older arcade units and used the resale value to offset the cost of the next generation. That only happened because we kept records of the exact model numbers and maintenance history. If someone asked me for a single tip on reducing long-term cost, that's it: keep the paperwork.
Mistakes I Keep Seeing in Procurement
The biggest one is treating the purchase price as the decision price. In Q1 2024, I compared eight vendors over three months using my TCO spreadsheet. The gap between the cheapest initial quote and the best total cost was 17%. The cheapest quote was not the cheapest machine. The best total cost came from a vendor that included remote diagnostics and a shorter parts shipping window.
The second mistake is overconfidence. I skipped a final compatibility check once because “we've bought from them before.” That was the one time the firmware didn't work with our ticket system. It cost $1,400 in downtime and a rushed weekend repair. I knew the correct step, but I thought the odds were low. The odds caught up with me.
And third, when you're under time pressure, you need a process already in place. In October 2023, I had two hours to approve a replacement before a Halloween event. Normally I'd get three quotes, but there was no time. I went with a vendor I trusted, and it worked out. That was partially luck. A good process is what saves you when there is time; good buffers are what save you when there isn't.
